I lead PsychTests, a team of wonderful, dedicated professionals who share my company's mission - to help businesses find the right employees and put them into positions where they can grow, contribute, bring value to the company and clients, and have fun while doing it.
I have been doing this for the past 20 years, and I still get a "consultant's high" when a client has an Aha moment about a candidate, figures out a training need, or understands the trade-offs of promoting a top performer with poor people skills.
The best part is that we get to bring all this amazing insight to our clients at very low cost by building subject matter expert knowledge into our assessments. We use artificial intelligence methods to approximate human reasoning, and that allows us to build tests that have unprecedented precision. I'm a data junkie too; I love discovering patterns in data and debating with members of my team.

How can you ensure that leadership assessments are fair?
Using a variety of rater categories is essential for objective assessments. Based on my experience debriefing thousands of 360s, raters' perception of the 360 participant vary wildly between categories, while being remarkably consistent within the categories. This can be due to a number of factors - past experience (i.e. the the new leader has huge shoes to fill), different expectations, cultural differences and biases ... or the participant may actually behave very differently depending on the context (i.e. arrogant with peers, but holds back with higher management). To reduce bias, clearly define the evaluation criteria and appeal to raters' sense of fairness. However, inconsistencies can uncover rich information that can be explored.

How can you ensure that leadership assessments are fair?
A 360-degree feedback is one of the most valuable tools, to be used alongside other methods, such as KPIs, stay interviews, and tangible results. A 360 is a rather objective evaluation of the leader from different perspectives. Essentially, people who work with the person are invited to provide honest feedback about what in the leader's style, behavior, communication, mindset and attitudes works for them, and which aspects hinder their work, results or relationships. It is an eye-opening experience for the leader, one that helps to highlight their strengths and bring their blind-spots up to the surface - to be examined and tackled. Ideally, a debrief with a coach is offered to the person to highlight patterns and prepare an action plan.

How can you ensure that leadership assessments are fair?
Develop a clear, practical competency model - a blueprint for an ideal leader for the particular context. A multi-rater job analysis is a great way to do this. This ideal can then be used as a template for selection and development of leaders. Identify skill gaps using objective measures to assess how well the person fits the role (for example a 360 assessment or psychometric test), without aiming for perfection. Find the resources needed to fill those gaps and to help the person with mindset shift that are needed for optimal performance (training, coaching and mentoring).

What do you do if your performance evaluation processes lack Emotional Intelligence integration?
It matters a lot. It is essentially the key factor in how the feedback lands - whether there is defensiveness on the part of the employee, whether they accept the feedback, whether they feel threatened and shut down, and whether they are open to formulate a plan of action to improve in their development areas. Emotional competencies need to be present in both parties, although strong EI in even just one of them makes the process smoother. The evaluator facilitates the process by bringing up both strengths and talking about development areas with empathy and diplomacy, making sure that negative feedback is taken as a challenge rather than threat. The employee needs to be self-aware, receptive to feedback and focused on solutions.
